What do I do to connect an old Bell System 4a speakerphone to an ordinary home phone setup? I assume I need some esoteric parts and wiring. Is such gear even available today?

You need a special version of the 2500 set, called a 2500S. It has extra switchhook contacts that are required for on-hook/off-hook switching, and a multi-conductor spade-ended cord. The extra leads are analogous to the violet leads in a 2565HK. These occasionally surface for sale or trade in the ATCA or TCI club forums or newsletters.
You will also need a 225D connecting block, which is made of unobtainium.

Panasonic made a speaker 20 years ago with A-lead control for use on 1a2.. Graybar sold them.
If you find this type of Pani speaker phone one would have to re-wire the switch hook leads to make it work.
I installed about 50 of them on standard 2500 sets and 2564's with conversions of the network in the set. You need a print of the network and study it and one can make it work. It was a cost effective after market speaker back then for a 2500 set.
4A's were rare 20 years ago. I've got one and it goes to the highest bidder..
